Why most strategy documents don't get used and how to fix that
Most organisations have a strategy document. Many of those documents are well-written, thoughtfully structured, and largely ignored six months after they were produced. The problem is not usually the quality of the thinking. It is the format, the ownership, and the way the document connects. Or fails to connect. To the decisions people make day to day.
Why strategy documents get ignored
A strategy document that tries to cover everything ends up guiding nothing. When every priority is listed, no priority is clear. When every initiative is included, the document becomes a record of what was agreed in the room rather than a tool for making decisions outside it.
The other common failure is ownership. A document that was produced by a consultant, approved by the board, and distributed to the leadership team has no natural owner. Nobody feels responsible for making it live. It sits in a shared drive and is referenced in annual reports.
What makes a strategy document useful
Useful strategy documents are short. One page is not a failure of ambition; it is a discipline. A one-page document can be read in a meeting, referenced in a conversation, and tested against a specific decision. A thirty-page document cannot.
They also name the decisions the strategy is designed to guide. Not goals, not values, not aspirations. Decisions. What will we do when a new opportunity appears that is adjacent to our core? What will we stop doing if resources are constrained? A strategy that cannot answer those questions is not yet a strategy.
The role of a regular review
A strategy document that is never reviewed becomes a historical document. Building in a quarterly review. Not a rewrite, just a 30-minute conversation about whether the document still reflects reality. Keeps it alive. The review is also where the document earns its keep: if it cannot be used to guide a real decision that came up in the last quarter, that is useful information about what needs to change.
If your organisation has a strategy document that is not doing the work it should, it is worth talking through what is getting in the way.
